“Prime cost should be 60%.” I have heard that a hundred times. It is a fine starting point and a bad target, because 60% means something completely different for a cocktail bar than it does for a full-service steakhouse. The right number tracks your concept. Treat one figure as the goal across every kind of operation and you get good bars that think they are failing and struggling kitchens that think they are fine.

Here is what a healthy prime cost actually looks like by concept, and why the number moves.

The short answer #

A healthy prime cost is 55 to 65% of sales. Bars often run 50 to 55% thanks to higher beverage margins. Full-service kitchens run 60 to 65%. Fine dining can push higher on the labor side. Prime cost is your food plus beverage cost plus total labor, and the right target tracks your concept, not a single industry number.

These are healthy ranges, not red lines. A full-service restaurant at 66% is not on fire. But it has no cushion, and at full-service margins there is not much room below the prime-cost line for rent, utilities, and profit.

Why bars run lower #

Beverage margin. That is the whole reason, start to finish. Spirits run a 14 to 18% pour cost, which is far better than the 28 to 35% food cost a kitchen lives with. A bar-led concept is selling a bigger share of its revenue as high-margin liquor, so its combined COGS sits lower, and that drags the whole prime cost down with it. A bar at 52% prime cost is not doing anything magical. It is selling a product that costs less to make. Same reason a restaurant that adds a strong bar program can pull its overall prime cost down a few points without touching the kitchen.

Why fine dining runs higher #

Labor. Fine dining is service-heavy: more bodies per cover, skilled kitchen labor, longer prep. The food cost might actually be reasonable, but the labor load pushes prime cost up toward the high end of healthy.

And that is fine. A fine-dining room at 66% prime cost can absolutely work, because the model assumes a higher average check and a different cost structure below the line. Hold it to a 58% target meant for fast casual and you would gut the exact service the concept is selling. The number is not the enemy. Comparing it to the wrong concept is.

If you are over your range #

Here is the part I actually care about, because this is where most operators get it wrong. Prime cost splits cleanly into two levers, and the split is what tells you which one to pull. Don’t stare at the total. Break it into the food-plus-beverage piece and the labor piece:

A 64% prime cost that is 32% food and 32% labor is a completely different problem than a 64% that is 28% food and 36% labor. Same total. Different leak. And you cannot fix it until you know which half is heavy.

Pull your prime cost for last week and put it next to your concept’s range above. Inside the range? Watch the split and keep it there. Over? Break it into food and labor and look at which half is heavy, because that one decision is what sends you into the kitchen or into the schedule. The number alone is a score. The split is the instruction.
